What a full-time data leader actually costs

The all-in Year-1 cost of a full-time Chief Data Officer is base salary, plus benefits and employer overhead (often 25–40% on top), plus one-off recruitment cost, plus the ramp penalty — the share of the first year spent hiring, onboarding and getting oriented before the role delivers. A fractional model is a monthly retainer for a defined number of months, with no benefits, no recruitment and no ramp: the person starts delivering in week one because the work is scoped, not open-ended.

The honest limit: a fractional CDO is right when you need senior direction, an architecture that holds and a team pointed the right way — not when you need a full-time operator embedded in day-to-day line management. For most mid-market manufacturers, FMCG and EPC businesses, the first 12–18 months are about direction and foundations, which is exactly where the fractional model fits.
